A director I worked with described the six months before her burnout in terms that I have heard, with minor variations, from dozens of people since. She was performing well by every external measure. Her team was hitting targets. Her board presentations were sharp. She was getting things done. The only thing she noticed — and she noticed it only in retrospect — was that she had stopped caring whether the things she was getting done were the right things. She was executing without evaluating. Moving without thinking. She described it as "going through the motions at very high speed."
That is not a description of someone who is about to collapse. It is a description of someone who has already collapsed at the level that matters most — the level of meaning, judgement, and self-direction — and is running on the momentum of a system that has not yet registered the failure.
The burnout literature calls this depersonalisation. It is one of the three components of the Maslach Burnout Inventory, alongside emotional exhaustion and reduced personal accomplishment. But the clinical language understates how insidious it is. Depersonalisation in a high-performing leader does not look like detachment. It looks like efficiency. The person is still doing the work. They have simply stopped being present to it in any meaningful sense.
The standard account of burnout presents it as a process of gradual depletion — a slow drain of energy and motivation that, if caught early enough, can be reversed. This account is not wrong, but it is incomplete in a way that makes it practically useless for the people most at risk.
The people most at risk of burnout are not the people who are struggling to maintain performance. They are the people who are very good at maintaining performance regardless of what is happening internally. They have developed, over years of high-pressure work, an extraordinary capacity to separate their internal state from their external output. They can be exhausted, anxious, and fundamentally depleted and still produce work that looks, to everyone around them, like the output of someone who is fine.
This is why the warning signs are invisible. They are not invisible because they are subtle. They are invisible because the person experiencing them has become expert at not showing them — and, eventually, at not registering them themselves.
The research on this is consistent. A 2019 study in the Journal of Occupational Health Psychology found that high performers were significantly more likely to report burnout symptoms retrospectively than prospectively — meaning they recognised the warning signs only after the fact. The mechanism is not mystery. High performers have strong identity investment in their performance. Acknowledging that performance is being maintained at unsustainable cost threatens that identity. So the acknowledgement is deferred, and deferred, and deferred, until the system fails in a way that cannot be deferred any further.
Burnout is not a psychological state that happens to have physical symptoms. It is a neurobiological condition that happens to have psychological symptoms. The distinction matters because it changes what you need to do about it.
Chronic stress — the kind that characterises the extended high-pressure periods that precede burnout — produces sustained elevation of cortisol and adrenaline. In the short term, this is adaptive. The stress response exists to mobilise resources for dealing with acute threats. In the long term, it is destructive. Chronic cortisol elevation damages the hippocampus (affecting memory and learning), reduces the density of dopamine receptors in the prefrontal cortex (affecting motivation and reward processing), and dysregulates the amygdala (increasing emotional reactivity while simultaneously reducing the capacity to regulate that reactivity).
The result is a brain that is simultaneously more reactive and less capable of managing that reactivity. More anxious and less able to think clearly about the source of the anxiety. More in need of recovery and less able to experience recovery as restorative.
This is why people in the late stages of burnout often report that rest does not help. It is not that they are not resting. It is that the neurobiological systems that would normally register rest as restorative have been so thoroughly dysregulated that the signal is not getting through. They sleep and wake exhausted. They take a holiday and return feeling no different. The system is not responding to the inputs that would normally restore it.
The clinical literature describes burnout as a spectrum from engagement to exhaustion. The practical reality is more specific than that, and understanding the three phases is useful because each one has a different signature and requires a different response.
Phase one: Compression. The person is working at high intensity and managing it. Performance is good. They are tired but recovering. The key indicator is that recovery is still working — a good night's sleep, a weekend, a holiday makes a genuine difference. This phase can be sustained for extended periods if the recovery infrastructure is in place. Most high performers spend significant portions of their careers here.
Phase two: Adaptation. Recovery is no longer fully restoring function. The person has adapted to a lower baseline — they have recalibrated what "fine" means to include a level of fatigue and cognitive flatness that would previously have been a signal to slow down. They are still performing, but the performance is narrower. They are executing well on familiar tasks and struggling more with novel problems. They are less curious, less creative, and less able to hold complexity. The key indicator is that they have stopped noticing the difference between their current state and their best state.
Phase three: Depletion. The adaptation has reached its limit. The person is maintaining the appearance of performance but the underlying system is failing. Decision quality is degrading. Emotional regulation is compromised. The depersonalisation described at the start of this article — the going through the motions at high speed — is the signature of this phase. The key indicator is the absence of indicators: the person has lost access to the internal signals that would tell them something is wrong.
The popular narrative about burnout focuses on workload. Too much work, too little time, insufficient support. These factors are real and they matter. But the research on individual vulnerability to burnout points to something more specific and more actionable.
The people who burn out are not, on average, the people doing the most work. They are the people with the highest gap between their values and their experience of work. Christina Maslach's research, which has defined the field for forty years, identifies six areas of workload mismatch — workload, control, reward, community, fairness, and values — and consistently finds that values misalignment is the most predictive of burnout, not workload alone.
This matters because it reframes the intervention. If burnout were simply about workload, the solution would be to do less. But the leaders who burn out at the highest rates are often not doing more than their peers. They are doing work that has become disconnected from the reasons they chose to do it in the first place. They have optimised for output and lost the meaning that made the output worth producing.
The recovery from burnout, and the prevention of it, requires addressing that disconnection — not just reducing the hours.
One of the reasons burnout prevention programmes fail is that they measure the wrong things. Engagement surveys, performance reviews, and 360-degree feedback tools are all designed to measure output and relationships. None of them are designed to measure the internal state of the person producing the output.
The result is that organisations have very good data on what their leaders are producing and very poor data on the cost at which they are producing it. They know the output. They do not know the margin.
A resilience assessment that measures the nine dimensions of psychological resilience — including the self-awareness, emotional regulation, and purpose dimensions that are most predictive of burnout — gives you access to the margin. It tells you not just what someone is producing but what their current capacity to sustain that production actually is.
That is a different kind of information. And for leaders who have spent years building a very effective system for not showing difficulty, it is often the only kind of information that gets through.
